Research-to-Infrastructure Threat Threshold
Core Insight
A research result becomes an infrastructure threat when it is reproduced at production scale by a second independent group. Before that threshold, it's interesting but not actionable for investment or strategic decisions.

Worked Example: I-DLM (April 14, 2026)
- I-DLM: diffusion LM matches autoregressive quality at 3x throughput
- Scale: 8B parameters (small)
- Author credibility: Tri Dao (created FlashAttention — went from paper to universal adoption in ~1 year). HIGH.
- Independent convergence: LangFlow paper (same day) shows a different diffusion approach approaching quality parity. PARTIAL convergence.
- Current stage: Stage 2, approaching Stage 3
- Action taken: FC-029 logged at moderate strength, months lag
What to Watch For (Stage Transitions)
Stage 2 → 3: A second team publishes results at comparable quality. Especially if their method is architecturally different (confirms the phenomenon, not just one technique).
Stage 3 → 4: A major lab (Google, Meta, Anthropic) begins training a production diffusion LM, OR a neocloud/hardware vendor begins optimizing for the new compute profile.
Why This Framework Matters
Hundreds of AI papers are published daily. Most never leave academia. The ones that do can obsolete billions in infrastructure investment. The framework prevents two failure modes:
- Over-reacting to every paper (repositioning infrastructure on academic results)
- Under-reacting to convergent results (ignoring a real shift because "it's just a paper")

- Evaluating whether a new architecture (diffusion LMs, state space models, JEPA) threatens existing infrastructure investments
- Investment decisions about hardware/infrastructure companies
- Timing decisions about when to adopt new inference methods
- Any situation where research might obsolete deployed infrastructure
